This week's stories explore a question retailers can no longer treat as hypothetical: when AI does the shopping, who actually owns the relationship with the customer? One story lays out two competing models forming in real time, an external AI platform standing between shopper and merchant, or the merchant running its own AI agent directly. The other shows Mastercard building the infrastructure to help merchants compete in both models at once, rather than default into losing the customer relationship to whichever assistant a shopper happens to open first.

1. The Race to Own AI Shopping

Practical Ecommerce frames a split that's forming faster than most retail strategies can adapt to. In one model, an external platform like ChatGPT or Gemini finds products across multiple sellers and completes the purchase, with the merchant reduced to a fulfillment partner behind the scenes. In the other, the merchant builds its own AI agent, using blueprints like the one Anthropic released for Claude, so shoppers get conversational product discovery without ever leaving the retailer's own site, catalog, and checkout. Bain & Company's holiday forecast shows both patterns growing at once: 24% of shoppers now plan to start on AI platforms, up from 17% last year, while 60% still plan to start directly on retail sites, up from 51%.

Neither number cancels the other out, and that's precisely the point. A shopper might ask ChatGPT for recommendations, then complete the purchase on the merchant's own site, or use an on-site agent instead of a search bar. Whichever path a given customer takes, the retailers positioned to benefit are the ones that already own first-party data and a direct channel back to that customer, not the ones hoping their products simply get surfaced correctly by someone else's AI.

2. Mastercard Launches Agent Connect And Expands Agent Suite For Merchants To Support AI-Powered Shopping

Mastercard's announcement is a concrete answer to the split Practical Ecommerce describes. Agent Connect gives merchants one integration point to reach multiple AI platforms and agent ecosystems at once, instead of building separate connections to each. The expanded Agent Suite for Merchants lets businesses make their own product data, pricing, and availability discoverable across outside AI models while keeping control of pricing, fulfillment, and branding, and it will also make Anthropic's commerce agent blueprint available so merchants can stand up their own Claude-powered shopping agent directly on their own site.

The design lets a merchant compete in both models Practical Ecommerce identified, visible inside external AI platforms and in command of its own agent, backed by governance, monitoring, and Mastercard's Agent Pay for verifying that a transaction actually reflects what the customer authorized. Early participants already span payment processors, telecoms, and commerce platforms across multiple countries, suggesting the infrastructure for agentic checkout is arriving well ahead of most retailers' own AI strategy.

In Summary

Neither story is really about which AI assistant wins. Both are about who ends up holding the customer relationship once AI becomes a normal part of how people shop, and that answer is still being decided merchant by merchant, integration by integration.

The retailers worth watching aren't the ones waiting to see which model wins. They're the ones already building or plugging into the infrastructure that lets them show up inside someone else's AI platform without giving up their own agent, their own data, and their own direct line to the customer.
